Could you get a shot of actual fur part of the skellige woman's dress and the supposedly same one on Geralt?

Somehow it looks to me as if there was no proper alpha masking applied on the one on Geralt as it looks like bunch of flat polygons just with texture applied.
I don't remember any fur in game being that bad.

Only the wild hunt one looks like proper fur.
 
I was going to say that... It seems that Britt's fur looks like layers on top of each other, it gives the impression (from afar) that they are feathers, instead of fur IMO (same with Yen's you tried before).
 
It can't look well if he doesn't change the bones. The model streches and just doesn't fit. It's impossible to swap models just like that, you need to edit them.
 
Yeah something is missing, I suppose the alpha masking doesn't come over. But that's pretty much the best I can do at this point - if anyone wants to try and do better, or show me how to properly edit the mesh, I'd be happy to help however I can.

One thing to the above though, the meshes don't stretch, not really. Look at the Wild Hunt pic, they just stay the same size.

Because they fit the skeleton. Depending on the model you'll take, the results will vary.
A simple example, swaping Griffin Armor and Eskel's jacket:

Torsos share the bones, but hands and legs don't. The collar doesn't, too.
 
What if he replaced the scarf mesh you removed, with a fur one, making it transparent on the front? (Just taking a wild guess here, have no idea how this 3D editing works...)

I guess my question at this point is, what's the best way to get an alpha mask to apply to this mesh? I've tried a few different methods, moving files around and repacking them but so far no luck.

Fixed!

Mod uploading soonish. I sorted the alpha masking, so this and the Skellige works great now. The Undvik one does not work (It has a huge chunk missing from the medallion)

Skellige version -


There's some clipping on the shoulders, but you won't really notice it in your day-to-day play. I'm happy with this anyway, and there's no really any more I could do, without the mod tools getting an update that doesn't strip weights when you edit stuff in maya. I'll be uploading these two later today.
